Our major chemicals/agriculture client invested over
$200m in a 2-year SAP S/4HANA greenfield
program, integrating SAP S/4HANA, SAP Ariba, and
SAP Fieldglass across 30+ sites in 5 countries for
Finance, Procurement, Maintenance, Sales, and
Supply Chain. However, fluctuating market
conditions and a 40%+ sales drop in 2023 altered
financial baselines and operational metrics, making
the business case defined in 2022 stale.
With go-live 2 months away, the org needed to re-
baseline the business case and establish new
metrics to demonstrate the program's value to
executives & board members 90 days post-launch.
Ahead of go-live, we spent 4 weeks assisting the
client by re-baselining the ERP business case using
the latest financial data and Value Finder
measurements. We established metrics and
methods to attribute value and success to the ERP
program, identified additional focus areas with
significant value opportunities to be validated by the
client's business, and provided insights and
recommendations to mitigate risks at go-live.
These efforts ensured a robust and accurate
business case, enabling the client to demonstrate
the program’s value effectively to executives and
board members post-launch.
The business case was adjusted based on Value
Finder measurements and the latest financial data.
This resulted in a projected ~$20-50m increase in
recurring EBITDA value and a ~$30m boost in
working capital. Additionally, the ERP program itself
is expected to contribute ~$10-40m in cumulative
value. We identified ~$50-90m in new value
opportunities, pending validation, and benchmarked
21 system automation rates. To ensure a smooth
transition, we also provided 11 go-live risk-mitigation
recommendations. These comprehensive efforts aim
to validate the initial estimates and demonstrate the
program’s value effectively to executives and board
members post-launch.
