Rethinking business models to accelerate dental industry transformation
Align Technology’s transformation from traditional product sales to flexible subscription services represents a fundamental shift in how orthodontic care is delivered and financed globally. After 26 years of pioneering clear aligner technology and building a global operation, the company faced a critical inflection point: helping dental practitioners overcome cash flow barriers that prevented the adoption of digital orthodontic solutions.
The challenge manifested in three critical areas. First, dental practitioners comfortable with traditional wires and brackets struggled with the upfront costs of digital solutions when their patients paid in installments, creating significant cash flow pressure. Second, this financial barrier directly impacted Align’s revenue growth as customers delayed or avoided orders they couldn’t afford upfront. Third, the company’s heavily customized SAP ERP Central Component (SAP ECC) system lacked the agility to respond to rapidly changing market demands, with any new business model requiring eight months and extensive resources to implement.

Steering transformation with integrated SAP finance and subscription solutions
Align Technology’s solution to these complex challenges required reimagining its entire technology foundation through a comprehensive SAP transformation.
The implementation followed a carefully orchestrated three-phase strategy. First, the company moved its existing SAP ECC system to SAP Cloud ERP Private solutions to ensure stability and continuous operations while maintaining business continuity. “We literally are refueling the plane while we’re flying it,” Kumar explains. Second, the company deployed SAP Billing and Revenue Innovation Management, the cornerstone of its subscription transformation. Third, it implemented a phased rollout approach, starting with a proof of concept in its German software business before expanding to its Asia Pacific businesses for its subscription platform launch.
At the core of the implementation is SAP Billing and Revenue Innovation Management’s native subscription capabilities, which enable automatic license upgrades, renewals, and multi-party royalty sharing—all essential for modern subscription services. By shifting from selling appliances to selling treatment services, Align can now support patients throughout their entire journey from childhood through adulthood with flexible payment models.

Building operational excellence through measurable transformation results
Align Technology’s SAP transformation has already demonstrated significant operational improvements and positioned the company for accelerated growth in the subscription economy. The most dramatic impact is in speed to market—what previously took eight months to implement with 80 people can now be configured in just one week with SAP Billing and Revenue Innovation Management.
This improvement in implementation speed enables the company to respond rapidly to customer needs and capture revenue opportunities that were previously lost due to system constraints. As the company expands from serving primarily adults to teens and children with products like Align First, the flexible SAP infrastructure supporting the subscription model directly addresses the cash flow challenge preventing digital adoption, allowing dentists to align their costs with patient payment schedules.
The impact on customer service efficiency is equally transformative. Analysis of 10,000 Salesforce tickets revealed that 30% relate to subscription questions and issues. “All those subscription-related tickets will be resolved with SAP Billing and Revenue Innovation Management,” Kumar explains. “That gives customers peace of mind.” The platform also provides complete transparency for customers to track subscriptions while enabling sales teams to identify upsell opportunities when customers approach tier limits, as well as eliminating revenue leakage through automated renewals.
The RISE with SAP journey has already freed technical teams to focus on innovation rather than infrastructure maintenance. “Our infrastructure teams who used to manage the platform are now looking at SAP Business Technology Platform and implementing testing automation,” Kumar notes. “This frees our people to deliver value rather than just keeping systems running.”
Shaping the future with AI-powered intelligent operations and finance
Looking ahead, Align Technology is preparing for the next phase: completing the migration to SAP Cloud ERP to unlock data-driven finance and operations capabilities. The Joule copilot’s built-in AI agents will automate accounts receivable, fraud detection, and credit checks—transforming how the company manages cash flow while freeing finance professionals for strategic work.
The company is also exploring direct fabrication technology—a revolutionary approach where dentists could print aligners in their own practices. “A doctor could actually print the aligner in their practice,” Kumar envisions. “When the patient is sitting on the chair, you can give them their first aligner.”
For Align Technology, creating accessible orthodontic care isn’t a one-time achievement; it’s an ongoing commitment. With SAP solutions, the company is not only transforming its own operations but also empowering dental practitioners worldwide to adopt digital workflows that deliver better outcomes—making better smiles a reality for millions.
