Rio2 Limited: Scaling disciplined mining operations with SAP from day one

Delivering first gold while building control early on

Rio2 Limited transformed from a pre-revenue developer into a multinational mining operator while building its digital foundation in parallel. By implementing SAP Cloud ERP early, the company gained real-time visibility, disciplined cost control, and the confidence to scale quickly without operational chaos.

Building a mine without losing control of costs

Mining companies do not start with production—they start with years of planning, permitting, and capital investment. For Rio2 Limited, the defining breakthrough came in January 2026, when its first gold pour marked the transition from spending to generating revenue—one of the most critical milestones in any mining operation.

In just two years, the company scaled from 20 employees to more than 3,000, operating across Canada, Chile, and Peru while managing hundreds of millions of dollars in construction spend.

But behind that growth was a rising challenge. Day-to-day operations across finance, procurement, and project management were fragmented and manual. Teams relied on spreadsheets, emails, and disconnected processes to track costs and approvals. Project visibility was limited, and delays in accessing current data often slowed progress.

As Vick Manak, Senior Accountant, Rio2 Limited, recalled, even simple processes required multiple steps and coordination across teams, with information scattered and difficult to access in real time.

For leadership, the risk was clear. Without reliable cost control and real-time insight, building a large-scale mining operation on time and on budget would be nearly impossible.

Building a mine without cost control is a recipe for disaster. We couldn’t allow the chaos of managing a project that costs hundreds of millions of dollars without a proper system to underpin it.

Establishing a cloud ERP foundation to manage growth and complexity

Rio2 identified the risk early and took a different approach: it implemented SAP Cloud ERP before reaching full production. By adopting a cloud-first, clean-core strategy, the company established structure and governance from day one.

The implementation was completed in just six months across multiple countries, in parallel with the construction of the mine—demonstrating that a cloud ERP transformation can be both rapid and scalable. This speed was made possible by using standard SAP capabilities instead of customization, allowing teams to adopt best practices immediately.

As Christopher Diaz explains: “We assumed SAP would be complex, slow to implement, and require a large team to support it. In reality, the cloud approach made the implementation faster and more intuitive than we expected.”

SAP solutions unified finance, procurement, and project tracking into a single platform. Every cost could be linked to a project, and every purchase followed a structured, auditable workflow with clear approvals, which was accessible from anywhere, including mobile devices. Leadership gained real-time visibility into spend versus budget.

As the business expanded and complexity increased, Rio2 completed the acquisition of an operating mine in Peru. To support this, the company adopted a two-tier SAP landscape—combining SAP Cloud ERP as its corporate core with SAP Cloud ERP Private capabilities used by the acquired entity. This approach allowed Rio2 to integrate the new operation without disrupting existing processes while maintaining flexibility for future growth.

As Michelle Smith, Vice President, Global Mining Practice, Syntax Systems Ltd, explains: “Leadership understood early that they needed a system capable of scaling with the business. Many mining companies at that stage believe a simple finance tool is enough—but Rio2 was thinking long-term about how to grow and operate at scale.”

Working with Syntax, a partner with deep mining experience, the two companies ensured the system was designed to support long-term growth. The partnership helped align SAP Cloud ERP capabilities with the realities of mining operations, creating a scalable foundation to support expansion, acquisitions, and future innovation.

With SAP Cloud ERP, we moved from manually pulling data together to having a single, reliable source of truth. That shift allows the team to spend less time compiling numbers and more time understanding what the business needs.

Driving real-time visibility, efficiency, and confidence at scale

With SAP solutions in place, Rio2 has transformed the way it operates. What was once a fragmented, manual environment is now a unified system delivering real-time insight and control across the business.

Financial closing cycles have improved significantly, becoming 40% faster and reducing the close from approximately 16 days to 8–10 days. This improvement also significantly reduced the time required to prepare consolidated financial reports, allowing teams to move from compiling data to interpreting it.

Procurement processes also became structured and efficient. Automated approvals and improved supplier visibility accelerated purchase-to-pay cycles from approximately 10 days to 7 days, with all purchases following standardized workflows and approval processes.

At the operational level, the impact has been immediate. Teams can rely on trusted, real-time data instead of spending valuable time validating or reconciling information across systems. The ease of reviewing and approving transactions from anywhere has been well received by local teams, supporting collaboration across remote sites.

Beyond efficiency, the biggest impact is strategic: real-time visibility into costs, budgets, and operations now enables faster, more informed decision-making. A lean procurement team can manage enterprise-level complexity, while finance delivers reliable insights across multiple countries and currencies. The two-tier SAP landscape also gives Rio2 the flexibility to integrate acquisitions faster, while maintaining consistent reporting and governance across entities.

SAP has provided something even more valuable than speed or automation: confidence. Rio2 now operates with a trusted, scalable foundation for growth and a platform for future autonomous finance.

It’s a misconception that a small mining company doesn’t need an ERP like SAP. In reality, it’s the small and growing companies that need it the most.

Expanding digital capabilities to support growth and AI readiness

Looking ahead, Rio2 is building on its SAP Cloud ERP foundation to scale further and integrate future acquisitions without disruption. The company is evaluating SAP Analytics Cloud for its advanced financial and operational planning capabilities, as well as group reporting capabilities to enhance consolidated insights across its global operations.

By maintaining a clean core cloud architecture, Rio2 can extend automation across finance and procurement while preparing for more advanced, AI-driven capabilities. Embedded intelligence, including anomaly detection and predictive insights, is already part of its current environment, positioning the company to adopt new innovations without reimplementation.

With a flexible SAP landscape and a disciplined approach to growth, Rio2 is building a scalable, future-ready operating model designed to support expansion and long-term value.
